Bramble & Oak Veterinary GroupMulti-clinic operations platform: a sample sprint plan

A four-clinic vet group shares one medication and supply inventory and one staff schedule, so stock and shifts move to where they are needed.

  • TypeEstablished business
  • IndustryVeterinary clinics
  • Size4 clinics, 45 staff
  • Plan5 monthly sprints, 33 cards

Bramble & Oak Veterinary Group and everyone in this plan are made up. The format is real: it is how I plan and run every web app build, one board per month, reviewed with the client every Thursday.

The brief

The problem today

Each clinic orders its own medications and supplies, so Millbrook runs out of maropitant while Cedar Lane has a box of it expiring on the shelf. Nobody can see stock at the other clinics without phoning. Staff schedules live in four different spreadsheets, so covering a sick day across clinics means a phone tree that can run past opening time. Expired stock was written off at every clinic last year, and two surgery days started short a technician.

What the app has to do

One shared system for all four clinics: every lot and expiry date visible across the group, alerts before stock runs low or expires, transfers instead of rush orders, purchase orders approved in one place, and one schedule where an open shift can be picked up by anyone qualified at any clinic.

Who uses it

Medical director
Dr. Helen Marsh, co-owner of the group

Stock value, write-offs and staffing gaps across all four clinics at a glance.

Practice manager
Andre Kowalski, runs operations for the group

Approve purchase orders, build the schedule, approve time off and see every clinic's stock.

Inventory lead
Simone Reyes, head veterinary technician at Northgate, plus one stock lead per clinic

Count, receive and transfer stock, act on low-stock and expiry alerts, keep the controlled-substance log.

Clinic lead
The senior vet or lead tech at each clinic

See their clinic's stock and today's rota, raise a purchase request, post an open shift.

Staff member
Vets, technicians, assistants and front desk staff

See their own shifts, pick up open shifts, request time off, all from a phone.

How the main jobs flow

Low stock to transfer
  1. The nightly usage import drops Millbrook's maropitant below its reorder point.
  2. The alert shows Cedar Lane holds a lot that expires in 45 days.
  3. The Millbrook stock lead requests a transfer and Cedar Lane marks it sent.
  4. Millbrook marks it received and both clinic counts update.
Purchase order to shelf
  1. The suggested order lists every Northgate item under its reorder point.
  2. Simone reviews it and submits it for approval.
  3. Andre approves it and the order PDF is emailed to the supplier.
  4. When the delivery arrives, Simone receives it against the order, entering lot and expiry for each line.
  5. Any short line stays open on the order until it arrives or is cancelled.
Covering a sick day
  1. A Fernhill technician calls in sick and the clinic lead posts an open shift.
  2. Every qualified technician at the four clinics gets a text with the shift.
  3. A Northgate technician picks it up and the Fernhill lead confirms.
  4. The schedule updates and the rule check confirms Northgate still has minimum cover.

How we will know it worked

  • Stock written off as expired cut by at least half in the first six months.
  • Every low-stock item checked against the other clinics before a new order is placed.
  • Every purchase order approved by the practice manager in the app, with nothing ordered by phone.
  • An open shift filled without a phone tree, in most cases within an hour of posting.
  • Controlled-drug balance checks done and recorded at all four clinics on the agreed schedule.

Not in this build

  • Patient medical records, appointments and billing, which stay in your practice management system.
  • Payroll and timesheets (a monthly hours export for the payroll provider is included instead).
  • Ordering directly through a supplier's own website or system; orders go out as an emailed PDF.
  • Deciding what the law requires for controlled drugs; the log is a record-keeping aid and its fields are confirmed with your compliance contact.
  • A native phone app; the stock count and staff screens work in the phone's browser.
Build notes: integrations, data and sample records

Integrations

  • Practice management system export: A nightly CSV of medications and supplies used, so stock goes down without anyone counting by hand.
  • Resend: Daily alert summaries, approval requests, purchase order emails to suppliers and schedule notices.
  • Twilio: Text alerts to qualified staff when an open shift is posted, and confirmations when it is picked up.
  • Calendar feed: A personal feed so each staff member sees their shifts in Google or Apple calendar.

The plan, month by month

Each month has its own board. Cards are numbered in the order they are worked across the whole plan. Each card shows what I build and, where it applies, what I need from the client. If something from the client arrives late, the cards after it move back by the same amount.

AIwhirks' part Bramble & Oak Veterinary Group's part

These are best-case sprints: they assume no delays, no changes to scope and no surprises. Progress is reviewed every Thursday. Months further out are less certain, so each one is planned in detail at the review that ends the month before.

Month 1

Foundation and one item list

Foundation

We agree the plan, set up sign-in for the team, and build one shared list of every medication and supply item across the four clinics, loaded with a real stock count.

  • One item list for all four clinicsEnd of week 3
  • Northgate stock counted into the appEnd of week 4

Each clinic names the same item differently today, so agreeing one item list comes before anything can be compared across clinics.

Week 1 Thursday check-in
1 Foundation Week 1

Kickoff and the build plan

A working session to walk through how stock is ordered and counted and how the schedule is built today, at each clinic. From it we write the build plan, the checklist we build and test against.

AIwhirksRun the session, write the build plan, and send it for a read-through.
Bramble & Oak Veterinary Group · End of week 1Two hours with Helen, Andre and Simone for the session. Then: each clinic's current stock list or order sheet, the four schedule spreadsheets, and a staff list with role and home clinic.
2 Foundation Week 1

Accounts in Bramble & Oak's name

The app runs in accounts that Bramble & Oak owns and pays for, so the app and its data belong to you from day one.

AIwhirksSend step-by-step setup notes, then set everything up once you invite us. We never need your passwords.
Bramble & Oak Veterinary Group · End of week 1Create the hosting, email and Twilio accounts in Bramble & Oak's name and invite Travis to each.
Week 2 Thursday check-in
3 Foundation Weeks 1-2

Clickable prototype first

Before anything is coded, a clickable prototype of the main screens with sample stock and shifts, so your team can try the inventory list, a transfer and the schedule and tell us what is wrong while it is still cheap to change.

AIwhirksBuild the prototype from the build plan in card 1, walk your team through it, and fold the notes back into the plan.
Bramble & Oak Veterinary Group · Middle of week 2A 45-minute walkthrough with Andre, Simone and one clinic lead, then one list of notes.
4 Foundation Week 2

Sign-in, roles and clinics

Everyone signs in with their own account. Medical director, practice manager, inventory lead, clinic lead and staff each see only what their role needs. The four clinics are set up with their hours and surgery days.

AIwhirksBuild sign-in, the five roles, the staff list and the clinic settings.
Bramble & Oak Veterinary GroupUses the staff list from card 1, nothing new.
Week 3 Thursday check-in
5 Shared inventory Week 3

One shared item list

The four clinics' stock lists merged into one, so "Maropitant inj" at Millbrook and "maropitant 10mg/ml vial" at Cedar Lane are the same item. Anything we can't match goes on a list for you to decide.

AIwhirksMerge the lists, build the item screens, and send the list of items we could not match.
Bramble & Oak Veterinary Group · End of week 3Simone decides each item on the list and confirms the preferred supplier for the top 50 items. Usually an hour.
Week 4 Thursday: month review
6 Shared inventory Week 4

Count Northgate into the app

Simone's team counts Northgate's pharmacy and surgery prep on a phone, lot by lot with expiry dates. This is the first real test of the count sheet and gives us real lots to build on.

AIwhirksBuild the stock count screen, be on hand during the count, and fix what gets in the way.
Bramble & Oak Veterinary Group · Middle of week 4Half a day for two Northgate technicians to count, on a quiet afternoon.
7 Foundation Week 4

Month review and next plan

At the last check-in of the month, what got done, what moved, and the board for Month 2.

AIwhirksUpdate this plan and walk through it with you.
Month 2

Lots, alerts and transfers

Shared inventory

Stock goes down on its own from the nightly usage import, alerts show what is low or expiring, and stock moves between clinics before anyone orders more.

  • Nightly usage import runningEnd of week 2
  • First transfer between clinicsEnd of week 3

The usage import depends on the export your practice management system already offers, so we confirm its layout in week 1 before building on it.

Week 1 Thursday check-in
8 Shared inventory Weeks 1-2

Count the other three clinics

Millbrook, Cedar Lane and Fernhill count their stock into the app the same way Northgate did, so the group total is real for the first time.

AIwhirksLoad the counts, check them for obvious mistakes, and send each stock lead their variance list.
Bramble & Oak Veterinary Group · End of week 2Owen, Lena and Grace each book half a day for their clinic's count.
Week 2 Thursday check-in
9 Shared inventory Week 2

Nightly usage import

Each night the practice management system's usage file is read and every medication and supply used that day comes off the right clinic's stock, oldest expiry first.

AIwhirksBuild the import, match its item names to the list from card 5, and send a nightly report of anything it could not match.
Bramble & Oak Veterinary Group · Start of week 2Turn on the nightly usage export in your practice management system, or put us in touch with their support team.
Week 3 Thursday check-in
10 Shared inventory Week 3

Low-stock and expiry alerts

An item under its reorder point, or a lot expiring within 60 days, shows on the alerts screen with a suggestion, usually a transfer from or to another clinic. Stock leads get a daily email summary.

AIwhirksBuild the alerts, the suggestions and the daily email.
Bramble & Oak Veterinary Group · Middle of week 3Confirm reorder points for each clinic's top 50 items, or agree we start from three months of usage and adjust.
11 Shared inventory Week 3

Transfers between clinics

A stock lead requests a lot from another clinic. The sending clinic marks it sent, the receiving clinic marks it received, and both counts update.

AIwhirksBuild transfers and connect them to the alerts from card 10.
Week 4 Thursday: month review
12 Shared inventory Week 4

Run real stock through it

For one week, Millbrook and Cedar Lane act on every alert in the app instead of phoning around, and write off expired lots there too.

AIwhirksCheck in with Owen and Lena midweek and fix what gets in the way.
Bramble & Oak Veterinary Group · End of week 4Owen and Lena use the alerts and transfers for every low or expiring item this week and send notes on Friday.
13 Foundation Week 4

Month review and next plan

What got done, what moved, and the board for Month 3.

AIwhirksUpdate this plan and walk through it with you.
Month 3

Purchasing and the controlled-substance log

Purchasing and controlled drugs

Purchase orders are built from what is actually low, approved by Andre and received against the order, and controlled drugs get a running log with balance checks.

  • First purchase order approved in the appEnd of week 2
  • First delivery received against an orderEnd of week 3

The controlled-substance log is a record-keeping aid. Which fields, sign-offs and check intervals your state requires is confirmed with your compliance contact before we build it, not decided by us.

Week 1 Thursday check-in
14 Purchasing and controlled drugs Week 1

Suppliers and suggested orders

Your suppliers with their order email and delivery days. For each clinic, a suggested order lists every item under its reorder point, grouped by supplier.

AIwhirksBuild the supplier list and the suggested order.
Bramble & Oak Veterinary Group · Start of week 1Your supplier list with account numbers and order emails, and one recent order from each.
15 Purchasing and controlled drugs Week 1

Agree the controlled-drug log rules

A short session with your compliance contact to confirm what each log entry must record, who signs off a waste entry, and how often balances are checked.

AIwhirksBring a draft of the log fields and turn the answers into the build plan.
Bramble & Oak Veterinary Group · End of week 1One hour with Helen and your compliance contact, plus a copy of the paper log each clinic keeps today.
Week 2 Thursday check-in
16 Purchasing and controlled drugs Week 2

Purchase orders with approval

A stock lead turns the suggested order into a purchase order and submits it. Andre approves it or sends it back with a comment, and the approved order is emailed to the supplier as a PDF.

AIwhirksBuild orders, approval and the supplier email, using the suppliers from card 14.
Bramble & Oak Veterinary Group · Middle of week 2Confirm whether any order needs Helen's approval as well as Andre's, for example over a set number of lines or for a new supplier.
Week 3 Thursday check-in
17 Purchasing and controlled drugs Week 3

Receiving against the order

When a delivery arrives, the stock lead checks it against the order line by line, enters or scans the lot and expiry, and flags anything short or damaged. Short lines stay open until they arrive.

AIwhirksBuild receiving and connect it to the lots from card 8.
18 Purchasing and controlled drugs Weeks 3-4

Controlled-substance log

Every scheduled drug movement is logged with a running balance, waste entries need a second staff member, and balance checks record two names and a note on any difference. The medical director is alerted to any discrepancy.

AIwhirksBuild the log, the balance check and the export, using the rules agreed in card 15.
Week 4 Thursday: month review
19 Purchasing and controlled drugs Week 4

Real orders and a real log at Northgate

For one week, Northgate places every order through the app and keeps the controlled-drug log in it alongside the paper log, so the two can be compared.

AIwhirksCompare the paper and app logs with Simone at the end of the week and fix any gaps.
Bramble & Oak Veterinary Group · Start of week 4Simone runs Northgate's orders and controlled-drug entries through the app this week, keeping the paper log as usual.

AIwhirksBuild open shifts, the Twilio texts and the rule check from card 21 on each pickup.
24 Scheduling Week 3

Time off and the staff phone view

Staff see their own shifts on their phone, request time off and ask a named colleague to swap. Andre approves or declines in one list, and shifts can be added to a phone calendar.

AIwhirksBuild the staff view, time-off requests, swaps and the calendar feed.
Bramble & Oak Veterinary Group · Middle of week 3Confirm how much notice time off needs, and whether swaps need Andre's approval or only the clinic lead's.
Week 4 Thursday: month review
25 Scheduling Week 4

Questions about this plan

How long does it take to build a multi-clinic operations platform?

This sample plan takes 5 monthly sprints, from kickoff to handover. The big milestones are first transfer between clinics (Month 2), first open shift filled by text (Month 4) and all four clinics live (Month 5). A real build's length depends on its scope, and the plan is reviewed every Thursday.

What gets built first?

Month 1 covers foundation and one item list. We agree the plan, set up sign-in for the team, and build one shared list of every medication and supply item across the four clinics, loaded with a real stock count.

What does Bramble & Oak Veterinary Group need to provide?

24 of the 33 cards include something from Bramble & Oak Veterinary Group, such as decisions, access or real data, each with a due point. If one arrives late, the cards after it move back by the same amount.

Who uses the multi-clinic operations platform?

Medical director: stock value, write-offs and staffing gaps across all four clinics at a glance. Practice manager: approve purchase orders, build the schedule, approve time off and see every clinic's stock. Inventory lead: count, receive and transfer stock, act on low-stock and expiry alerts, keep the controlled-substance log. Clinic lead: see their clinic's stock and today's rota, raise a purchase request, post an open shift. Staff member: see their own shifts, pick up open shifts, request time off, all from a phone.

Is this a real company?

No. Bramble & Oak Veterinary Group and everyone in this plan are made up. The format is real: it is how AIwhirks plans and runs every web app build.
