Halden Equipment RentalFleet and rental operations platform: a sample sprint plan

A two-yard equipment rental company replaces phone calls, paper tags and memory with one system for availability, contracts, check-in photos and maintenance.

  • TypeEstablished business
  • IndustryEquipment rental
  • Size2 rental yards, 300+ machines, 18 staff
  • Plan6 monthly sprints, 38 cards

Halden Equipment Rental and everyone in this plan are made up. The format is real: it is how I plan and run every web app build, one board per month, reviewed with the client every Thursday.

The brief

The problem today

To find out if a machine is free, the counter phones the other yard and waits for someone to walk the lot. Service is tracked on paper tags hung on the machine and in the shop lead's head, so machines go out past their service hours. Nobody takes photos at check-out, so when a skid steer comes back with a cracked bucket or a torn seat, it turns into an argument with the customer. Last year a mini excavator went out 250 hours overdue for service and was down for three weeks.

What the app has to do

One system for both yards: live availability for every machine, rental contracts and check-in on a tablet with photos, fuel and hour readings, service schedules that run on hour meters and stop overdue machines from going out, and a daily delivery schedule the drivers can open in the truck.

How the main jobs flow

Reservation to return
  1. A contractor calls the counter at River Road Yard asking for a mini excavator next Monday for a week.
  2. The counter checks the availability board, sees none free at River Road but two at North Yard, and reserves one.
  3. The system asks for a transfer, Lena approves it, and it lands on Friday's dispatch schedule.
  4. On Monday the driver delivers it, does the check-out walkaround on site and the customer signs on the phone.
  5. At return, the counter does the check-in walkaround, the hours used are recorded and the contract closes.
Service due
  1. A machine's hour meter reading at check-in puts it within 25 hours of its 250-hour service.
  2. Curtis gets an alert and the machine shows as due soon on the service due list.
  3. If it reaches the service hours, it is blocked and cannot be reserved or checked out.
  4. Curtis opens a work order, does the service, logs parts and labor, and puts the machine back in service.
Damage on return
  1. At check-in, the counter finds a cracked bucket tooth that is not in the check-out photos.
  2. They tap new damage, take photos and the machine goes to the shop.
  3. Curtis adds a repair estimate and Lena picks charge customer.
  4. The customer gets an email with both sets of photos and the charge goes on their invoice.

How we will know it worked

  • No more phone calls between yards to check whether a machine is free.
  • Zero machines rented out past their service hours.
  • Every rental has check-out and check-in photos, fuel level and hour readings on file.
  • Damage charges backed by photos, with disputes cut by at least half in the first six months.
  • Time utilization by category tracked for the first time, so Ray knows what to buy and what to sell.

Not in this build

  • GPS tracking or telematics units on the machines (hour meters are read at check-out and check-in instead).
  • Online booking on the public website; contractors request rentals through their account or by phone.
  • Parts inventory and purchasing for the shop, beyond logging parts used on a work order.
  • Equipment sales and used machine listings.
  • A native phone app; the driver view and customer account work in the phone's browser.
Build notes: integrations, data and sample records

Integrations

  • Stripe: Card on file for walk-in and card customers, deposits, and damage and fuel charges, with receipts.
  • QuickBooks Online: Closed contracts become invoices for net 30 accounts, and payments come back so credit status stays current.
  • Twilio: Delivery ETA texts to the site contact and pickup confirmations.
  • Resend: Contract copies, check-in photos, damage reports and return reminders by email.

The plan, month by month

Each month has its own board. Cards are numbered in the order they are worked across the whole plan. Each card shows what I build and, where it applies, what I need from the client. If something from the client arrives late, the cards after it move back by the same amount.

AIwhirks' part Halden Equipment Rental's part

These are best-case sprints: they assume no delays, no changes to scope and no surprises. Progress is reviewed every Thursday. Months further out are less certain, so each one is planned in detail at the review that ends the month before.

Month 1

Foundation and the fleet list

Foundation

We agree the plan, bring every machine from both yards into one list with its hour meter, set up sign-in for the team, and put live availability on one board.

  • Every machine in one fleet listEnd of week 3
  • Counter staff check availability without a phone callEnd of week 4

The fleet list is the base everything else is built on, so getting every unit number and hour reading right comes first.

Week 1 Thursday check-in
1 Foundation Week 1

Kickoff and the build plan

A working session at North Yard to walk through how a rental happens today, from the phone call to the machine coming back. From it we write the build plan, the checklist we build and test against.

AIwhirksRun the session, walk both yards, write the build plan, and send it for a read-through.
Halden Equipment Rental · End of week 1Two hours with Ray, Lena and Curtis for the session. Then: your current fleet list, your rate sheet, a sample rental contract, and a list of staff with their role and yard.
2 Foundation Week 1

Accounts in Halden's name

The app runs in accounts that Halden Equipment Rental owns and pays for, so the app and its data belong to you from day one.

AIwhirksSend step-by-step setup notes, then set everything up once you invite us. We never need your passwords.
Halden Equipment Rental · End of week 1Create the hosting, email, Stripe and Twilio accounts in Halden's name, invite Travis to each, and add us as a user in QuickBooks Online.
Week 2 Thursday check-in
3 Foundation Weeks 1-2

Clickable prototype first

Before anything is coded, a clickable prototype of the main screens with sample machines, so your team can try the availability board, a reservation and a tablet walkaround and tell us what is wrong while it is still cheap to change.

AIwhirksBuild the prototype from the build plan in card 1, walk your team through it on a tablet, and fold the notes back into the plan.
Halden Equipment Rental · Middle of week 2A 45-minute walkthrough with Lena, one counter person from each yard and Curtis, then one list of notes.
4 Foundation Week 2

Sign-in and roles

Everyone signs in with their own account. Owner, operations manager, counter, shop and driver each see only what their role needs.

AIwhirksBuild sign-in, the roles and the staff list.
Halden Equipment RentalUses the staff list from card 1, nothing new.
Week 3 Thursday check-in
5 Foundation Week 3

Bring in the fleet

Every machine from both yards, with unit number, category, make and model, serial, home yard and its current hour meter. Anything that doesn't match, such as a unit number on two machines or a machine nobody can find, goes on a list for you to decide.

AIwhirksClean and load the fleet list, and send the list of problems we found.
Halden Equipment Rental · End of week 3Have someone at each yard walk the lot with the list and write down the hour meter on every machine. Then decide each problem on the list with Lena.
6 Rentals Weeks 3-4

The availability board

Every machine at both yards by category, with its status and the yard it is in, and a count of what is free each day for any date range.

AIwhirksBuild the board and the machine detail screen, and show them to you midweek.
Week 4 Thursday: month review
7 Rentals Week 4

Counter tries the board

For one week, counter staff at both yards check the board first instead of phoning the other yard, and note every time it was wrong.

AIwhirksFix what the counter finds, the same week where we can.
Halden Equipment Rental · Middle of week 4Counter staff use the board for every availability question this week and keep a short list of anything that was wrong.
8 Foundation Week 4

Month review and next plan

At the last check-in of the month, what got done, what moved, and the board for Month 2.

AIwhirksUpdate this plan and walk through it with you.
Month 2

Customers, reservations and contracts

Rentals

Contractor accounts come in with their credit terms, the counter writes reservations against live availability, and every rental gets a contract signed on the tablet.

  • Contractor accounts loadedEnd of week 1
  • First rental contract signed on the tabletEnd of week 3
Week 1 Thursday check-in
9 Rentals Week 1

Contractor accounts

Every customer account with billing contact, the people allowed to rent, job sites and credit terms. Matched to QuickBooks Online so the same customer is not entered twice.

AIwhirksBring in your customers from QuickBooks Online, build the account screen, and flag duplicates for you.
Halden Equipment Rental · Middle of week 1Confirm the credit terms and credit limit for your top 30 accounts, and decide each duplicate on our list.
Week 2 Thursday check-in
10 Rentals Week 2

Rates and add-ons

Day, week and month rates by category, plus attachments and add-ons like buckets, forks, augers and the damage waiver. The best rate for the dates is picked on its own.

AIwhirksBuild the rate table and load your current rate sheet.
Halden Equipment Rental · Start of week 2Your current rate sheet for both yards, and whether the yards ever charge different rates.
11 Rentals Weeks 2-3

Reservations

Book a category or a specific unit for a customer, a job site and a date range, using the board from card 6. If the only free machine is at the other yard, the reservation says so.

AIwhirksBuild the reservation form and its place on the board.
Week 3 Thursday check-in
12 Rentals Week 3

Rental contracts signed on the tablet

At pickup or delivery, the reservation becomes a contract with the machine, rate, dates and add-ons. The customer signs on the tablet and gets a copy by email. Extend, swap and call off all happen on the contract.

AIwhirksBuild the contract, the signing step, the email copy and the extend, swap and call off buttons.
Halden Equipment Rental · Start of week 3Your current contract wording and rental terms, checked by whoever looks after your legal paperwork.
Week 4 Thursday: month review
13 Rentals Week 4

Real rentals at River Road

For one week, every rental at River Road Yard is written in the app instead of on paper.

AIwhirksWatch it alongside Marco and Beth and fix what gets in the way.
Halden Equipment Rental · End of week 4Marco and Beth use the app for every River Road rental this week and send notes on Friday.

AIwhirksUpdate this plan and walk through it with you.
Month 3

Check-out and check-in on a tablet

Check-in and maintenance

Every machine that leaves or comes back gets a tablet walkaround with photos, fuel level and hour meter, and new damage turns into a report the customer can see.

  • First check-out with photosEnd of week 2
  • First damage report backed by photosEnd of week 3

Rugged tablets take a week or two to arrive, which is why we ask you to order them at the start of the month.

Week 1 Thursday check-in
15 Check-in and maintenance Week 1

Tablets for both yards

Two rugged tablets per yard with a case and a strap, so counter staff can walk the machine instead of the machine coming to the counter.

AIwhirksSend the shortlist of tablets and cases, then set them up so they open straight into the app.
Halden Equipment Rental · Start of week 1Order the tablets from our shortlist in Halden's name and have them shipped to North Yard.
Week 2 Thursday check-in
16 Check-in and maintenance Week 2

Check-out walkaround

Step by step on the tablet, with required photos of all four sides, the bucket or deck and the hour meter, plus fuel level and any damage already there. The hour reading is checked against the last one so a typo is caught.

AIwhirksBuild the walkaround, photo storage, and link it to the contract from card 12.
Halden Equipment Rental · Middle of week 2Agree with Lena which photos are required for each category, for example a lift needs the platform and the controls.
Week 3 Thursday check-in
17 Check-in and maintenance Week 3

Check-in walkaround

The same steps on return, with each check-out photo beside the new one. Hours used are worked out on their own, a fuel charge is added if the tank is lower, and the machine goes to ready, wash or shop.

AIwhirksBuild the check-in, the side by side photos, the fuel charge and the hours used.
Halden Equipment Rental · Start of week 3Confirm how you charge for fuel, for example a fixed amount per quarter tank by category.
18 Check-in and maintenance Week 3

Damage reports

New damage at check-in opens a damage report with both sets of photos. Lena decides charge customer, waiver covers it or no charge, and the customer gets an email with the photos.

AIwhirksBuild the damage report, the decision step and the customer email.
Week 4 Thursday: month review
19 Check-in and maintenance Week 4

Every River Road return on the tablet

For one week, every machine going out of or coming back to River Road gets a tablet walkaround.

24 Check-in and maintenance Weeks 3-4

Work orders and repair log

Every service, damage repair and breakdown gets a work order with its checklist, parts used and labor hours. Back in service clears the block and the machine is ready to rent again.

Questions about this plan

How long does it take to build a fleet and rental operations platform?

This sample plan takes 6 monthly sprints, from kickoff to handover. The big milestones are first damage report backed by photos (Month 3), overdue machines blocked from rental (Month 4) and both yards live (Month 6). A real build's length depends on its scope, and the plan is reviewed every Thursday.

What gets built first?

Month 1 covers foundation and the fleet list. We agree the plan, bring every machine from both yards into one list with its hour meter, set up sign-in for the team, and put live availability on one board.

What does Halden Equipment Rental need to provide?

26 of the 38 cards include something from Halden Equipment Rental, such as decisions, access or real data, each with a due point. If one arrives late, the cards after it move back by the same amount.

Who uses the fleet and rental operations platform?

Owner: utilization and rental income by yard and machine type, and machines that are down or overdue. Operations manager: see every machine across both yards, approve transfers, set rates and customer credit terms. Counter staff: check availability, write reservations and contracts, and do check-out and check-in on a tablet. Shop technician: service due list, work orders, parts and labor notes, and the power to put a machine back in service. Driver: today's run in order, the site address and contact, and check-out photos taken at the job site. Contractor customer: see what they have on rent, request a pickup or an extension, and view contracts and photos.
