Ridgeway Freight BrokerageLoad and carrier operations platform: a sample sprint plan

A regional freight broker replaces a whiteboard, a shared spreadsheet and email chasing with one system for loads, carriers, paperwork and invoicing.

  • TypeEstablished business
  • IndustryFreight brokerage
  • Size15 staff, about 60 truckload loads a week, regional lanes
  • Plan7 monthly sprints, 41 cards

Ridgeway Freight Brokerage and everyone in this plan are made up. The format is real: it is how I plan and run every web app build, one board per month, reviewed with the client every Thursday.

The brief

The problem today

Loads live on a whiteboard in the office and a shared spreadsheet that two people can't edit at once, so status is whatever was written last. Carrier paperwork, insurance certificates, W-9s and authority, is chased by email and filed in inboxes, and nobody knows a certificate has lapsed until a claim. Rate confirmations are typed by hand in Word, proof of delivery arrives as phone photos in a text thread, and invoices go out days late because accounting is waiting on paperwork nobody can find.

What the app has to do

One board every broker and carrier rep works from, from quote to invoice. Carriers onboard themselves and can't be booked with lapsed insurance or inactive authority, rate confirmations build themselves from the load, drivers check in from a text link, and a delivered load with its proof of delivery goes straight to accounting.

How the main jobs flow

Quote to invoice
  1. A broker enters a shipper's request as a quote and sends the price.
  2. The shipper agrees and the broker marks the load Booked.
  3. A carrier rep assigns a compliant carrier and the rate confirmation goes out for signature.
  4. Once signed, the load moves to Dispatched and the driver gets the check-in text link.
  5. The driver checks in at pickup and delivery and uploads the proof of delivery.
  6. The load moves to Delivered, accounting approves it, and the invoice goes to QuickBooks Online.
Carrier onboarding
  1. A carrier rep sends a new carrier the onboarding link.
  2. The carrier enters its details, uploads insurance and a W-9, and signs the agreement.
  3. The app checks the carrier's authority against FMCSA data and flags anything inactive.
  4. The carrier rep reviews the packet and approves the carrier, who can now be assigned loads.
Insurance expiry
  1. Thirty days before a certificate expires, the carrier gets an email asking for the new one.
  2. Seven days out, the carrier rep is reminded and the carrier shows Expiring soon.
  3. On the expiry date the carrier is blocked from new loads until a new certificate is uploaded.

How we will know it worked

  • The whiteboard and the shared spreadsheet are retired, and every load's status is in one place.
  • No load is booked with a carrier whose insurance has lapsed or whose authority is inactive.
  • Rate confirmations go out in under 2 minutes instead of being typed in Word.
  • Delivered loads are invoiced within 1 business day of proof of delivery, instead of several days.
  • Carla sees margin by broker and by customer every week for the first time.

Not in this build

  • Paying carriers or quick pay and factoring, which stay in QuickBooks and with the carriers' factoring companies.
  • Posting loads to public load boards, which brokers keep doing in the tools they use today.
  • Live GPS or ELD tracking; drivers check in from the text link instead.
  • Less-than-truckload and intermodal freight.
  • A native phone app; the driver and carrier pages work in the phone's browser.
Build notes: integrations, data and sample records

Integrations

  • FMCSA carrier data: The public FMCSA QCMobile service, to check each carrier's operating authority and out-of-service status by DOT number.
  • QuickBooks Online: Approved customer invoices and carrier bills sync over, matched to the right customer and vendor. Payments stay in QuickBooks.
  • Twilio: Text messages with the driver check-in link and missed check-in nudges.
  • Resend: Onboarding links, rate confirmations, insurance expiry reminders and shipper tracking emails.
  • Google Maps Platform: Miles between stops and the location shared with each check-in.

The plan, month by month

Each month has its own board. Cards are numbered in the order they are worked across the whole plan. Each card shows what I build and, where it applies, what I need from the client. If something from the client arrives late, the cards after it move back by the same amount.

AIwhirks' part Ridgeway Freight Brokerage's part

These are best-case sprints: they assume no delays, no changes to scope and no surprises. Progress is reviewed every Thursday. Months further out are less certain, so each one is planned in detail at the review that ends the month before.

Month 1

Foundation and your data

Foundation

We agree the plan, you try a clickable prototype before anything is coded, and we bring in your customers, carriers and open loads from the spreadsheet.

  • Prototype reviewed by the teamMiddle of week 2
  • CustomersEnd of week 3

Clean customer and carrier lists come first, because every load, rate confirmation and invoice is built on them.

Week 1 Thursday check-in
1 Foundation Week 1

Kickoff and the build plan

A working session to walk through how a load moves today, from the shipper's call to the invoice, and where it gets stuck. From it we write the build plan, the checklist we build and test against.

AIwhirksRun the session, write the build plan, and send it for a read-through.
Ridgeway Freight Brokerage · End of week 1Two hours with Carla and Dale for the session. Then: the load spreadsheet, your rate confirmation and broker-carrier agreement in Word, and a staff list with each person's role.
2 Foundation Week 1

Accounts in Ridgeway's name

The app runs in accounts that Ridgeway owns and pays for, so the app and its data belong to you from day one.

AIwhirksSend step-by-step setup notes, then set everything up once you invite us. We never need your passwords.
Ridgeway Freight Brokerage · End of week 1Create the hosting, email and Twilio accounts in Ridgeway's name and invite Travis to each.
Week 2 Thursday check-in
3 Foundation Weeks 1-2

Clickable prototype first

Before anything is coded, a clickable prototype of the load board, load detail, carrier onboarding and driver check-in, with sample loads, so your team can try it and tell us what is wrong while it is still cheap to change.

AIwhirksBuild the prototype from the build plan in card 1, walk your team through it, and fold the notes back into the plan.
Ridgeway Freight Brokerage · Middle of week 2A 45-minute walkthrough with Dale, one broker and one carrier rep, then one list of notes.
4 Foundation Week 2

Sign-in and roles

Everyone signs in with their own account. Owner, operations manager, broker, carrier rep and accounting each see only what their role needs.

AIwhirksBuild sign-in, the five staff roles and the staff list.
Ridgeway Freight BrokerageUses the staff list from card 1, nothing new.
Week 3 Thursday check-in
5 Foundation Week 3

Bring in customers, carriers and open loads

Your customers and their locations, every carrier you have used in the last year, and all open loads, cleaned up and loaded. Duplicates, such as one carrier entered three ways, go on a list for you to decide.

AIwhirksClean and load the data, and send the list of duplicates and gaps we found.
Ridgeway Freight Brokerage · End of week 3Decide each item on the list. Usually 45 minutes with Dale and Sam.
Week 4 Thursday: month review
6 Foundation Week 4

Team checks the data

Each broker checks their customers and each carrier rep checks the carriers they use most, against what they know.

AIwhirksFix what the team finds, the same week where we can.
Ridgeway Freight Brokerage · Middle of week 4Each broker and carrier rep spends 20 minutes checking their list and sends notes.
7 Foundation Week 4

Month review and next plan

At the last check-in of the month, what got done, what moved, and the board for Month 2.

AIwhirksUpdate this plan and walk through it with you.
Month 2

The load board

Load board

The whiteboard moves into the app. Brokers quote and book loads, carrier reps assign carriers, and everyone sees the same status at the same time.

  • Load board live for the team to tryEnd of week 2
  • One week of real loads on the boardEnd of week 4
Week 1 Thursday check-in
8 Load board Weeks 1-2

The load board

Every load in columns from Quoted to Invoiced, with the lane, pickup date, customer, carrier and margin on each card, and filters for broker, carrier rep and pickup day.

AIwhirksBuild the board and show it to you midweek, using the open loads from card 5.
Week 2 Thursday check-in
9 Load board Week 2

Quotes and load detail

A broker enters a request in one screen, with miles filled in and recent rates on the same lane shown for reference. The load detail holds the stops, rates, documents and a log of every change.

AIwhirksBuild the quote screen and load detail.
Ridgeway Freight Brokerage · Middle of week 2Agree your minimum margin percent, and who can book a load below it.
Week 3 Thursday check-in
10 Load board Week 3

Assign a carrier

A carrier rep searches carriers by lane and equipment and assigns one to the load. The search already knows each carrier's status, so a blocked carrier can't be picked.

AIwhirksBuild the carrier search and assignment, with a simple approved or blocked flag until Month 3 adds the full checks.
11 Load board Week 3

Red flags on late loads

A load is flagged red when pickup is today and no carrier is assigned, or when it has been delivered for a day without paperwork. Dale sees every red load in one filter.

AIwhirksBuild the flags and the red filter.
Ridgeway Freight Brokerage · End of week 3Confirm which situations should turn a load red, and how long before each one does.
Week 4 Thursday: month review
12 Load board Week 4

Run real loads through it

For one week, every load booked by Nina and Reggie goes on the app board as well as the whiteboard, so we can compare.

AIwhirksWatch it alongside Nina, Reggie and Sam and fix what gets in the way.
Ridgeway Freight Brokerage · End of week 4Nina and Reggie put every new load on the app this week and send notes on Friday.
13 Foundation Week 4

Month review and next plan

What got done, what moved, and the board for Month 3.

AIwhirksUpdate this plan and walk through it with you.
Month 3

Carrier onboarding and compliance

Carriers

Carriers fill in their own packet from a link, their authority is checked against FMCSA data, and insurance expiry is watched so nobody books a carrier with lapsed coverage.

  • First carrier onboarded through the linkEnd of week 2
  • Expired carriers blocked from new loadsEnd of week 3

Twilio needs a few days to approve a new texting number, which is why it is set up in Month 1 even though texts start in Month 4.

Week 1 Thursday check-in
14 Carriers Weeks 1-2

Carrier onboarding link

A carrier rep sends one link. The carrier enters its details, uploads its insurance certificate and W-9, and signs your broker-carrier agreement with a typed signature.

AIwhirksBuild the onboarding page and turn your agreement into the version carriers sign.
Ridgeway Freight Brokerage · Middle of week 1Current version of your broker-carrier agreement, and the minimum auto liability and cargo coverage you require.
Week 2 Thursday check-in
15 Carriers Week 2

Authority check against FMCSA data

When a carrier onboards, and again every week, the app checks its operating authority and out-of-service status in public FMCSA data. Anything inactive is flagged for the carrier rep.

AIwhirksBuild the check, the weekly re-check and the result on the carrier profile.
Ridgeway Freight Brokerage · Start of week 2Request a free FMCSA web key in Ridgeway's name, using our step-by-step notes, and share it with us.
Week 3 Thursday check-in
16 Carriers Week 3

Insurance expiry alerts

Thirty days before a certificate expires, the carrier is asked for the new one. Seven days out, the carrier rep is reminded. On the day, the carrier is blocked from new loads until a new certificate is in.

AIwhirksBuild the reminders and the automatic block, and connect it to the carrier search from card 10.
17 Carriers Week 3

Block, unblock and the reason why

A carrier can be blocked by hand for service problems as well as by the checks. Every block and unblock needs a reason, and only Carla or Dale can unblock a carrier that failed a check.

AIwhirksBuild blocking, the reasons list and the approval rule.
Ridgeway Freight Brokerage · End of week 3Agree the list of block reasons, for example lapsed insurance, inactive authority, missed pickup, cargo claim.
Week 4 Thursday: month review
18 Carriers Week 4

Onboard real carriers

Five carriers you work with often, plus any new ones this week, onboard through the link instead of email.

AIwhirksWatch the first ones with Sam and Lucy and fix anything a carrier trips on.
Ridgeway Freight Brokerage · Start of week 4Sam and Lucy pick five carriers and let them know the packet now comes as a link.
19 Foundation Week 4

Month review and next plan

What got done, what moved, and the board for Month 4.

AIwhirksUpdate this plan and walk through it with you.
Month 4

Rate confirmations and driver check-ins

Paperwork and tracking

Rate confirmations build themselves from the load and are signed online, and drivers check in from a text link instead of a phone call.

  • First rate confirmation signed onlineEnd of week 2
  • First load tracked by driver check-insEnd of week 4
Week 1 Thursday check-in
20 Paperwork and tracking Week 1

Rate confirmation template

Your Word rate confirmation turned into a template. Stops, dates, equipment, carrier rate and accessorials fill in from the load, with your standard terms at the bottom.

AIwhirksBuild the template from your current Word file and send a sample to check.
Ridgeway Freight Brokerage · Start of week 1Your current rate confirmation, terms included, and the accessorials you list, for example detention, layover, lumper.
Week 2 Thursday check-in
21 Paperwork and tracking Week 2

Send and sign the rate confirmation

One button sends the rate confirmation to the carrier, who signs online with a typed signature. Once signed, the load moves to Dispatched and the PDF is saved on the load.

AIwhirksBuild sending, the carrier's signing page and the signed PDF, using the template from card 20.
Week 3 Thursday check-in
22 Paperwork and tracking Weeks 3-4

Driver check-in by text link

When a load is dispatched, the driver gets a text with a link. One tap for At pickup, Loaded, At delivery and Delivered, with location shared once at each check-in and a way to report a delay.

AIwhirksBuild the check-in page, the texts and the status updates on the board.
Ridgeway Freight Brokerage · Middle of week 3Agree when a missed check-in should alert the carrier rep, for example 1 hour after a pickup appointment.
23 Paperwork and tracking Week 3

Missed check-in nudges

If a driver misses a check-in, the driver gets a reminder text, then the carrier rep gets an alert and the load turns red on the board.

AIwhirksBuild the nudges and connect them to the red flags from card 11.
Week 4 Thursday: month review
24 Paperwork and tracking Week 4

Dispatch real loads from the app

For one week, every load Sam and Lucy dispatch gets its rate confirmation and check-in link from the app.

AIwhirksBe on call during the week and fix what drivers and carrier reps find.
Ridgeway Freight Brokerage · Start of week 4Sam and Lucy tell their carriers that rate confirmations and check-in texts now come from the new system.
25 Foundation Week 4

Month review and next plan

What got done, what moved, and the board for Month 5.

AIwhirksUpdate this plan and walk through it with you.
Month 5

Proof of delivery and shipper tracking

Paperwork and tracking

Drivers upload proof of delivery from their phone, shippers get a tracking link, and delivered loads with paperwork are ready for accounting.

  • Proof of delivery uploaded by driversEnd of week 1
  • Shipper tracking links liveEnd of week 2
Week 1 Thursday check-in
26 Paperwork and tracking Week 1

Proof of delivery upload

At the Delivered check-in, the driver takes a photo of the signed bill of lading. It is saved on the load, readable, and the load moves to Delivered.

AIwhirksBuild the upload, the photo cleanup and the document on the load, as part of the check-in from card 22.
Week 2 Thursday check-in
27 Paperwork and tracking Week 2

Shipper tracking link

Each shipper contact gets a link for their load, showing status, last check-in and ETA, and the proof of delivery once it is in. Brokers get fewer where-is-my-truck calls.

AIwhirksBuild the tracking page and the pickup and delivered emails.
Ridgeway Freight Brokerage · Middle of week 2Brokers pick which customers get the tracking emails, and the contact for each.
28 Paperwork and tracking Week 2

Detention, lumper and layover charges

Extra charges are added to the load with a receipt photo, so they reach the invoice and the carrier bill instead of getting lost in a text thread.

AIwhirksBuild the charges on the load detail and the receipt upload.
Week 3 Thursday check-in
29 Billing Weeks 3-4

Ready to invoice queue

Accounting's list of delivered loads, with a check for proof of delivery and a signed rate confirmation on each. Loads missing paperwork are filtered out and flagged to the carrier rep.

AIwhirksBuild the queue and the missing paperwork filter.
Ridgeway Freight Brokerage · Middle of week 3Hal and Marisol walk us through how they invoice a load today, about 30 minutes.
Week 4 Thursday: month review
30 Paperwork and tracking Week 4

Full loads, check-in to paperwork

For one week, every load on Nina's and Reggie's accounts runs from dispatch to the ready to invoice queue in the app.

AIwhirksWatch it with Hal and fix what accounting finds missing.
Ridgeway Freight Brokerage · End of week 4Hal invoices those loads from the queue this week and sends notes on Friday.

Month 6

QuickBooks, reports and the pilot

Billing

Approved invoices and carrier bills go to QuickBooks Online, Carla gets the dashboard, and two brokers and two carrier reps run every load on the app for a month.

  • First invoice synced to QuickBooksEnd of week 2
  • Owner dashboard liveEnd of week 3

We chose a QuickBooks sync over a file export because accounting rekeys every invoice today. If the sync hits a problem, a monthly export stays as the fallback.

Week 1 Thursday check-in
32 Launch Weeks 1-4

Pilot desk runs on the app

Nina, Reggie, Sam and Lucy run every load on the app, quote to invoice. Their loads come off the whiteboard, which is kept for everyone else.

AIwhirksCheck in with the pilot desk twice a week and fix issues in order of importance.
Ridgeway Freight Brokerage · Start of week 1The pilot desk stops using the whiteboard and spreadsheet for their loads and keeps one running list of notes.
33 Billing Weeks 1-2

QuickBooks Online sync

When accounting approves a load, the customer invoice and the carrier bill go to QuickBooks Online, matched to the right customer and vendor. A sync log shows what went over and anything to fix.

AIwhirksBuild the sync, the customer and vendor matching, and the sync log, starting from the queue in card 29.
Ridgeway Freight Brokerage · Start of week 1Invite Travis to QuickBooks Online as an accountant user, and have Hal confirm the income and expense accounts each charge should post to.
Week 2 Thursday check-in
34 Billing Week 2

Test invoices before they are real

Ten past loads are synced to a QuickBooks sandbox first, so Hal can check every line before anything touches your real books.

AIwhirksRun the test, compare with what Hal invoiced at the time, and fix any differences.
Ridgeway Freight Brokerage · Middle of week 2Hal checks the ten test invoices and bills and signs off before the sync is switched on.
Week 3 Thursday check-in
35 Billing Week 3

Owner dashboard

Loads booked this week and last by broker, margin percent by broker and by customer, carriers with insurance expiring soon, and delivered loads still waiting on paperwork.

AIwhirksBuild the dashboard and walk Carla through it.
36 Launch Weeks 3-4

Fix what the pilot found

Everything on the pilot desk's list, most important first, each one shown to the person who raised it when it is done.

38 Launch Week 1

Training for every role

A short session for each role, owner, operations manager, brokers, carrier reps and accounting, plus a one-page guide for each and a one-page sheet for carriers and drivers.

AIwhirksRun the sessions and write the guides, with the pilot desk helping show how they work.
Ridgeway Freight Brokerage · Middle of week 1One hour with each group, in the office or on a video call.
Week 2 Thursday check-in
39 Launch Week 2

Everyone moves onto the app

The other brokers and carrier reps move every load onto the app on an agreed day. Any open loads left on the whiteboard are brought across first, and the board is wiped.

AIwhirksBring across the last loads and stay close for the first week.
Ridgeway Freight Brokerage · Start of week 2Dale picks the switch-over day and the team stops using the whiteboard and spreadsheet from that morning.
Week 3 Thursday check-in

Questions about this plan

How long does it take to build a load and carrier operations platform?

This sample plan takes 7 monthly sprints, from kickoff to handover. The big milestones are one week of real loads on the board (Month 2), first rate confirmation signed online (Month 4), first invoice synced to QuickBooks (Month 6) and whiteboard retired (Month 7). A real build's length depends on its scope, and the plan is reviewed every Thursday.

What gets built first?

Month 1 covers foundation and your data. We agree the plan, you try a clickable prototype before anything is coded, and we bring in your customers, carriers and open loads from the spreadsheet.

What does Ridgeway Freight Brokerage need to provide?

25 of the 41 cards include something from Ridgeway Freight Brokerage, such as decisions, access or real data, each with a due point. If one arrives late, the cards after it move back by the same amount.

Who uses the load and carrier operations platform?

Owner: loads, margin and late paperwork at a glance, and the final say on carriers that fail a check. Operations manager: see every load by status, reassign work, and approve exceptions such as a low-margin load. Broker: quote and book loads fast, see where their shippers' freight is, and know their margin per load. Carrier rep: find a compliant carrier, send the rate confirmation, and track the load to delivery without phone tag. Accounting: a clean list of delivered loads with proof of delivery attached, ready to invoice and pay. Carrier: onboard once, sign rate confirmations online, check in and upload proof of delivery from a phone.
